Changing machining suppliers for an established production part requires more than sending the drawing out for a new quote. The new supplier needs enough information to reproduce the approved part, meet your quality requirements and become qualified before existing inventory runs out.

A well-planned production transfer can reduce the risk of missed deliveries, approval delays and unexpected differences in finished parts.

How Do You Transfer a Production Part to a New Machine Shop?

To transfer an existing CNC or screw-machined part to a new supplier, start with the latest approved drawing, known-good samples, production volumes, material and certification requirements, tooling information, quality documentation requirements and current inventory.

Whenever possible, qualify the new supplier and approve initial production before ending supply from the existing source.

Production Part Transfer Checklist

Before requesting a quote or beginning the transfer, gather these eight items.

  1. Current Drawing and Revision

Provide the latest approved drawing and confirm the revision level.

Include any referenced specifications, approved engineering changes or customer-specific requirements that affect manufacturing or inspection.

An outdated drawing can create unnecessary problems during a supplier transition, especially when the part has been in production for years.

  1. Approved Samples or Known-Good Parts

If available, provide parts from an approved production lot.

A known-good part can give the new supplier useful context for characteristics such as surface finish, appearance or feature relationships that may not be immediately obvious from the drawing.

The approved drawing and specifications should still govern acceptance. Samples provide additional reference—not a replacement for documented requirements.

  1. Annual Volume and Release Quantities

Give the prospective supplier a realistic picture of the production program, including:

  • Expected annual usage
  • Typical release quantities
  • Ordering frequency
  • Forecasted volume changes
  • Inventory or stocking requirements

This information matters because the most efficient manufacturing process depends partly on part geometry and production volume.

Depending on the application, the best fit may be CNC machining, Swiss CNC machining, CNC multi-spindle machining or another production process.

  1. Material, Finishing and Certification Requirements

Identify the exact material specification along with any required certifications or traceability.

Also document secondary operations that are part of the finished component, such as heat treating, plating, grinding or other special processes.

If the program requires material certifications, lot traceability or special-process documentation, communicate those requirements before production begins.

  1. Tooling, Fixtures and Gauges

Determine whether the current supplier holds any customer-owned:

  • Tooling
  • Fixtures
  • Form tools
  • Gauges
  • Inspection fixtures
  • Other dedicated production equipment

Confirm ownership and whether these items can be transferred.

Even customer-owned tooling may not be compatible with the new supplier’s equipment or manufacturing process. Transferring tooling therefore does not necessarily eliminate the need for new tooling, fixturing or setup.

  1. Inspection and Approval Requirements

Define how the new supplier must qualify the part before regular production is released.

Requirements may include:

  • First-article inspection
  • Dimensional inspection reports
  • SPC on designated characteristics
  • ISIR documentation
  • PPAP
  • Material or process certifications
  • Lot traceability
  • Customer-specific inspection requirements

Discuss these requirements during the RFQ process rather than after the first order is placed.

  1. Inventory and Transition Timing

Before moving the part, determine how much approved inventory remains and how quickly it is normally consumed.

Then work backward from the date the new supplier must be producing approved parts.

Allow time for:

RFQ → material procurement → tooling and setup → initial production → inspection → approval → production release

Whenever practical, maintain enough approved inventory to cover the qualification period plus a reasonable buffer.

The goal is to avoid depending on the new supplier’s first production run at the exact time inventory from the previous source is exhausted.

  1. First Production Approval

A part that has been manufactured successfully for years still needs to be qualified when it moves to a different production process.

The new supplier may use different equipment, tooling, setups, inspection methods or production sequences.

Complete the required first-article, ISIR, PPAP or customer approval process before releasing significant production quantities when those requirements apply.

This confirms that the new process can produce parts that meet the documented requirements before the transition is complete.

Don’t Lose What You’ve Learned About the Part

One of the most overlooked parts of a supplier transfer is the production knowledge accumulated over time.

Engineering, purchasing and quality teams may know that a particular feature needs closer monitoring, a certain packaging method prevents cosmetic damage or a secondary operation has caused problems in the past.

Capture that information before the transfer.

It can help the new supplier avoid repeating problems that were already solved years ago.

When Should You Start a Supplier Transfer?

Ideally, before the existing supply becomes critical.

If delivery performance is declining, capacity is limited, quality problems are increasing or a supplier plans to discontinue the work, starting early provides time to qualify another source without creating an emergency.

Waiting until inventory is nearly exhausted can turn a controlled production transfer into an urgent sourcing problem.
